If your Level 10 Meetings™ are turning into long, unproductive discussion sessions, your leadership team is failing to properly execute the IDS® process. Teams often get stuck in the discuss phase because they are treating the symptoms of a problem rather than digging deep to find the root cause, or they are afraid of the healthy conflict required to make a tough decision.
To break this cycle, you must become ruthless about identifying the real issue first. Before anyone is allowed to start talking, the owner of the issue must clearly state the problem in one simple sentence. Do not let the team jump into discussion until everyone agrees on what the actual root cause is.
Once the issue is identified, limit the discussion phase. Do not allow team members to repeat the same points or tell long, tactical stories. If the conversation starts circling, step in and push the team to the solve phase. A real solution must result in a concrete action step.
Every solved issue must end with a clear, actionable to-do assigned to one specific person, with a deadline of seven days. If you leave the meeting with vague agreements instead of defined tasks, you have not solved the problem. By enforcing this discipline, you turn your weekly meetings back into a powerful engine for rapid, decisive execution.
