Our account executives consistently hit their weekly pipeline advancement metrics by pushing deal closing dates out into future weeks in our CRM. How do we restructure our sales Scorecard to stop reps from sandbagging and hiding stalled deals?
When sales reps game pipeline advancement, they manipulate close dates in your CRM to reset the clock on stalled prospects. The CRM pipeline dashboard looks healthy, forecasting shows steady future revenue, but actual revenue continuously misses. The leadership team is left wondering why high-value deals evaporate month after month.
Reps game this because their Scorecard focuses on subjective pipeline stages or unverified deal status rather than verifiable prospect behavior. If a sales rep can advance a deal just by changing a dropdown menu, the data is useless.
To eliminate sandbagging, rebuild the sales seat Scorecard around objective prospect commitments and pipeline decay:
- First-time prospect meetings completed this week
- Stage aging: total deals in pipeline without customer-verified activity in the last fourteen days
- Close date push count: the number of active deals whose projected close date was delayed this week
- Customer-verified commitments: proposals where the prospect confirmed written evaluation criteria and a hard decision date
- Inactive pipeline purge: number of stalled opportunities formally moved to closed-lost this week
Tracking deal push count and stage aging makes sandbagging visible immediately. When a rep pushes a deal date back, that measurable ticks up and triggers a red flag on the Scorecard.
Bring stalled deals to the Issues List in your Level 10 Meeting and use IDS to determine whether the opportunity is real or dead. Force the sales seat to live in objective reality.
