Your Scorecard must represent raw, unfiltered reality. If a metric is red, it is not a personal failure, it is simply an indicator that requires attention. To stop this over-preparation, you must redefine what a red metric means to your leadership team. It is an opportunity to IDS and solve a problem before it turns into a quarterly disaster.
The Integrator must address this behavior directly. Let the team know that pre-solving problems in private silos prevents the collective intelligence of the leadership team from working on the issue. If two departments are having a conflict that affects a scorecard metric, that conflict must be brought to the table where everyone can contribute to the solution.
Enforce a rule that Scorecards must be updated with actual numbers at least twenty-four hours before the meeting, without any preliminary alignment calls. If a number is red, it goes on the list. By normalizing the sight of red on the Scorecard and treating it as a standard operational signal, you build a high-trust environment where issues are resolved quickly and transparently.
