We are trying to build an exit-ready superstructure, but my leadership team is so busy doing daily tactical work and wearing multiple hats that they are consistently missing their quarterly Rocks. We are spinning our wheels and making no progress on our actual long-term goals. How do we break this cycle and force them to delegate?

If your leadership team is consistently missing their Rocks because they are bogged down in daily firefighting, your business is not ready for an exit. Buyers want to purchase an independent organization that runs on systems, not a business that relies on the heroic, daily efforts of a few overloaded executives.

To break this cycle, you must ruthlessly enforce the Delegate and Elevate tool. At your next quarterly planning session, have every leader list all of their daily and weekly tasks. Identify the tactical work that is consuming their time but could be handled by a lower level manager or automated through software.

You must redesign your Accountability Chart to create clear boundaries. If a leader is wearing too many hats, they are likely owning multiple seats that should be separate. Clean up these overlapping roles and begin delegating tactical responsibilities down. Your leaders must understand that their primary job is to lead, manage, and hold people accountable, not to do the frontline work. Hold them strictly accountable to their quarterly Rocks during your weekly Level 10 Meeting™ sessions. By forcing them to delegate their low value tasks, you will free up the capacity they need to focus on the strategic initiatives that drive enterprise value.
