I have transitioned into a pure Visionary seat and appointed an Integrator to run the daily operations, but our leadership team members still bypass my Integrator and come straight to me for final approval. How do I break this habit and establish my Integrator's authority?
When you step back to focus on your Visionary seat but your leadership team continues to bypass your Integrator, you are keeping your own company stuck. This happens because the team is accustomed to your decision-making style and because you are unconsciously allowing them to bypass the new structure.
To establish your Integrator's authority, you must enforce a hard communication boundary. The next time a leadership team member approaches you with an operational decision or a request for budget approval, do not answer them. Instead, ask a single question: What did your Integrator say?
If they have not spoken to the Integrator, politely direct them to do so immediately. If they have, and they are trying to appeal the decision, refuse to override your Integrator. You must present a completely united front.
Review your Accountability Chart with the entire team. Make it crystal clear that the Integrator seat has full authority over daily operations, personnel, and execution.
If you constantly step in to save the day or make final decisions, you are actively undermining your Integrator and teaching the team that the new structure does not matter. Let go of the daily control and trust your Integrator to run the business.
