Our Integrator is taking on the vast majority of the To-Dos generated during our weekly Level 10 Meeting IDS session, creating an operational bottleneck. How do we redistribute these action items to the rest of the leadership team?

When your Integrator leaves every Level 10 Meeting with a massive list of To-Dos, you are creating a bottleneck. The Integrator's role is to harmonize the leadership team and drive execution, not to personally execute every task that arises during IDS.

To fix this, the facilitator must enforce strict delegation. During the 'Solve' phase of IDS, when a To-Do is created, the facilitator must ask, 'Who is the right person on the Accountability Chart to own this action?'

Do not default to the Integrator just because they are organized. The To-Do must be assigned to the leader who owns that specific function of the business, whether it is sales, marketing, operations, or finance. If a task does not naturally fit a leadership seat, it should probably be delegated to a direct report outside the meeting.

Remember, To-Dos must be single-action items that can be completed in seven days. If the Integrator is taking on multi-step projects, you are scoping them incorrectly.

Keep the focus on the Accountability Chart. If the Integrator is overloaded, it is a sign that the rest of the leadership team is not stepping up or that the Integrator is struggling to let go of control. Distributing the To-Dos evenly ensures that everyone is actively participating in driving the business forward, which is essential for scaling and preparing for a clean exit.
