During IDS®, how do we stop our team from turning every issue into a 30 minute debate when we really just need to make a decision and move on?

To stop your IDS® sessions from devolving into endless debates, you must master the transition between identifying the issue and solving it. The primary reason teams get stuck in a loop is that they skip the Identify step and start discussing before they actually agree on the real problem. You must spend the majority of your time on the Identify phase. Ask what the real issue is, and do not let anyone offer solutions until the issue can be stated in a single, clear sentence.

Once the issue is accurately identified, move to Discuss. This is where the Integrator must step up and manage the room. The rule of thumb for discussion is that everyone gets to say their piece once. After that, any further talking is just repetition and politics. If the team starts rehashing the same points, the Integrator must step in and say that the issue has been fully discussed and it is time to make a decision.

Remember that consensus is a trap. You do not need unanimous agreement to solve an issue. If the leadership team is split, the Integrator has the ultimate authority to make the final call and set a clear To Do. The rest of the team must commit to supporting that decision outside the room. By enforcing a strict rule of one time input and empowering the Integrator to break deadlocks, you can solve twice as many issues in half the time.
