We recently hired an external Integrator to take over our operations, but I find myself constantly bypassing them to work directly with my department heads because I am used to doing it myself. How do we fix this transition before my new number two quits?

You are committing a classic founder mistake that will destroy your leadership team health and drive your new Integrator out the door. When you bypass your second in command, you strip them of their authority and confuse the entire organization. Your department heads will quickly realize they can end run the Integrator by coming straight to you, creating operational chaos and rendering the Accountability Chart™ useless.

To build a healthy, cohesive, and functional leadership team, you must respect the structure you created. The Integrator is responsible for running the day to day business and managing the leadership team. You, as the Visionary, must elevate yourself to your true seat. Your job is big picture ideas, culture, and key relationships, not managing department heads.

To fix this transition, establish clear boundaries immediately. When a department head comes to you with an operational issue, you must ask one simple question: Have you talked to the Integrator? If the answer is no, politely send them back to the Integrator.

Schedule a weekly Same Page Meeting™ with your Integrator to align on issues, and air any concerns you have about their pace there, not in front of the team. Giving up control is hard, but it is the only way to build an exit-ready superstructure that can operate without you.
