We want to hold our department heads accountable, but currently, our Sales and Marketing seats report to our Visionary because they do not trust our newly hired Integrator. How do we enforce the Accountability Chart lines when the team is rebelling against the new reporting structure?
This is a critical transition point for any growing business. If your leadership team is bypassing your new Integrator and coming directly to you, the Visionary, you are actively undermining your own structure. This behavior will stall your operational execution and ruin your chances of a clean exit.
To stop this rebellion, you must first align with your Integrator. You both must show a united front, living by the Same Page pillar of our operating system. Every time a department head approaches you with an operational issue, you must politely redirect them. Tell them that their issue belongs with the Integrator and that you will not make a decision without the Integrator present.
Second, address the underlying trust issue. Bring the team together and review the Accountability Chart. Reaffirm that the Integrator is responsible for running the day-to-day operations and holding the team accountable to their Rocks and scorecards. Encourage the team to bring their concerns to the weekly Level 10 Meeting, where they can use the IDS® process openly and honestly.
Once the team realizes that you will no longer tolerate backdoor reporting, they will adapt or self-select out. Enforcing this discipline is essential to build a healthy organization that can run without your constant intervention.
