This is the most common facilitation failure in the Level 10 Meeting™. The scorecard, Rock, and headline reviews are designed for reporting only, not for discussion. To stop agenda drift, the facilitator must become a strict referee.

Every time a leader starts to explain an off-track number or debate a delayed Rock, the facilitator must immediately interrupt and say, drop it to the list. Do not let them finish their thought or give context. If a metric is red or a Rock is off-track, it is an issue. It goes straight to the bottom of the Issues List. There is absolutely no discussion allowed during the first twenty-five minutes of the meeting.

To make this transition seamless, keep a shared digital document open where the facilitator can instantly type the issue onto the list in real-time. This reassures the team that their concern will not be forgotten. Once your leaders realize that dropping an item to the list guarantees it will be addressed during IDS® if it is a priority, they will stop trying to sneak discussions into the reporting sections. It requires the facilitator to be comfortable with healthy tension and comfortable interrupting people mid-sentence to protect the sacred ninety-minute flow.
