I want to prepare my business for a clean exit within twenty-four months, but my leadership team still relies on me to make the final call on every major issue during our weekly Level 10 Meeting™. How do I systematically step back from decision-making during IDS®?
If a prospective buyer sits in your Level 10 Meeting™ and sees that you are still the ultimate decision-maker on every operational issue, they will discount the value of your business because it cannot run without you. To prepare for a clean, highly profitable exit, you must transition from active operator to owner.
Start by shifting your posture during the IDS® portion of the meeting. When an issue is raised, commit to being the last person to speak, not the first. Allow your leadership team to debate the options and propose a solution.
If they turn to you and ask, 'What should we do?' do not give them the answer. Instead, ask them, 'If I were not in the room, what decision would you make and why?' Force them to articulate the rationale.
Once they present a logical path, validate their decision and let them execute it, even if it is not ninety-nine percent identical to how you would have done it. A eighty percent solution executed with full team ownership is far better than a perfect solution that relies entirely on your brain.
By stepping back and allowing your Integrator and leadership team to solve problems independently, you build a self-sustaining asset that is incredibly attractive to buyers and ready for a successful transition.
