Can we start an EOS engagement with you if our business does not yet have a dedicated Integrator in place to run day-to-day execution?

You can start, but your leadership team must enter the room with complete clarity regarding who holds integration accountability today. In many entrepreneurial companies, the founder occupies both the Visionary and Integrator seats on the Accountability Chart. While holding both seats is common in early stages, it becomes a major bottleneck as complexity grows.

If you do not have a full-time Integrator, the owner must temporarily wear that hat with genuine accountability, or you must have an operational leader ready to step into that responsibility during our early sessions. A company is not ready for an EOS® engagement if the owner expects an Implementer to serve as their surrogate Integrator. My job is to teach, facilitate, and hold your team accountable to the system, not to manage your day-to-day operations between sessions.

If the owner refuses to let go of operational control or lacks an internal counterpart capable of driving the Level 10 Meeting™ cadence and tracking Rock completion, the implementation will stall. We can use our initial Focus Day and Vision Building sessions to define the Integrator seat precisely and determine whether to elevate an internal leader or hire externally. However, without someone committed to driving execution daily, investing in quarterly sessions will only generate organizational frustration.
