Our custom software development business is stalling because our Head of Technology is trying to decide what products we build while also managing daily coding sprints and platform uptime. When does a growing technical company need to separate the Product seat from the Technology and Engineering seat on the Accountability Chart?
In early-stage and technical companies, a single Head of Technology or CTO often handles both Product (what we build and why) and Engineering (how we build it and how it stays online). As the business scales, combining these two distinct mindsets into one seat creates severe delivery bottlenecks and team frustration.
You need to split Product and Technology into two distinct seats when your engineering team is constantly building features that clients do not adopt, or when your technical leader is so overwhelmed keeping infrastructure running that new product development stalls completely.
These are fundamentally different disciplines:
- Head of Product: Accountable for customer discovery, market research, feature prioritization, UX design, and the product roadmap. This seat represents the voice of the market and dictates business value.
- Head of Engineering or Technology: Accountable for technical architecture, code quality, developer velocity, platform stability, security, and infrastructure uptime. This seat represents technical execution.
When both roles sit in one seat, short-term engineering emergencies always cannibalize long-term product strategy. Or, an engineering-driven leader builds complex, over-engineered software that fails to solve the actual business problems of your customers.
To split the seats cleanly on your Accountability Chart:
- Place both seats reporting directly to the Integrator, or place Product alongside Marketing and Engineering under Operations depending on your business model.
- Establish clear boundaries: Product owns the what and the why; Engineering owns the how and the when.
- Ensure neither seat has veto power over the other without bringing the conflict to the weekly Level 10 Meeting to IDS with the Integrator.
Separating these seats provides clarity to your developers, accelerates product releases, and prevents technical burnout.
