Our current CFO also acts as our Head of Operations on our Accountability Chart because we have always been a lean team. As we scale toward an exit, we are realizing this dual seat is a massive bottleneck. How do we split these seats and transition her to a single seat without losing her institutional knowledge?
In the early stages of a business, combining Finance and Operations under one person is a common way to stay lean. However, as you scale and prepare for an exit, these are two distinct disciplines. One is focused on financial strategy and compliance, while the other is focused on daily execution and delivery. No single person has the capacity to run both effectively at scale.
To resolve this, you must redesign your Accountability Chart based on the needs of the business, not the people currently on your team. Create two distinct seats: a CFO seat and an Operations Director seat. Define the five major roles for each seat.
Next, evaluate your current leader against both seats using GWC™. She cannot sit in both seats long-term if you want to maximize your valuation. Ask her which seat she truly gets, wants, and has the capacity to lead.
Once she chooses her primary seat, you must create a transition plan. If she stays in Finance, you must start the search for an Operations Director. During this transition, she must delegate her operational responsibilities step by step. This clear separation of duties will show potential buyers that your business has a mature, scalable structure.
