Our Integrator currently has seven direct reports on the leadership Accountability Chart, including the solo internal legal counsel and solo IT director. How do we determine which seats belong on the leadership team Accountability Chart versus nesting them under existing functional seats?
A leadership team Accountability Chart should typically have between three and seven seats. If the Integrator has eight or more direct reports, leadership team meetings become unwieldy, strategic focus diffuses, and the Level 10 Meeting devolves into operational status reporting.
To determine whether a specialized corporate function belongs on the leadership chart, ask one fundamental question: Is this seat directly responsible for driving the core strategy, revenue, operational delivery, or financial engine of the entire company, or is it an internal support service?
Solo roles like internal legal counsel, corporate compliance, and IT administration are support functions. They provide technical infrastructure and risk mitigation to the core business, but they rarely lead major cross-departmental execution.
Keep your leadership team lean by nesting these specialized seats under the major functional heads. Internal IT typically reports to the Operations seat or the Integrator as an operational sub-function. Legal counsel and compliance typically nest under Finance or Operations.
The seat holders can still attend specific leadership discussions as subject matter experts when an Issue specifically warrants their input during IDS. However, they should not hold a permanent leadership seat, carry leadership Rocks, or vote on high-level operational priorities. Keeping the top tier focused on major functional leadership protects team traction and organizational clarity.
