When we run IDS® on operational problems, we often realize the real blocker is a sensitive people issue or a leadership gap that everyone is afraid to name. How do we safely transition the discussion from a process failure to the underlying personal bottleneck?

Digging into the real issue behind the issue requires absolute vulnerability and a complete lack of politics. If an operational process is failing, but the underlying reason is that a specific leadership team member is not getting it done, you cannot hide behind generic process discussions. You must transition the IDS® session to address the personal bottleneck directly.

Start by framing the issue objectively through the lens of the Accountability Chart. Use the GWC™ tool to ask whether the person in the seat truly gets, wants, and has the capacity to do the job. This removes personal animosity and focuses the conversation on the structural reality of the business.

The facilitator must ask direct, uncomfortable questions to get the team to state the hard truth. For example, you might ask what is preventing us from executing this process, and keep drilling down until the real root cause is named, even if it points to a specific seat.

Remember that solving the issue behind the issue is the only way to prevent it from showing up on your list again next month. It is much better to have one uncomfortable, honest conversation that solves the problem permanently than to waste months politely avoiding the truth while your business operations suffer.
