Our Integrator is highly capable but has become a major operational bottleneck because they refuse to delegate their core tasks, claiming that nobody else on the team has the GWC™ to handle them. How do we break this bottleneck?
An Integrator who refuses to delegate is capping the growth of the entire company. When an executive claims that nobody else can handle their tasks, it is usually a sign of either a control issue or a failure to train and elevate their direct reports.
To break this bottleneck, introduce the Delegate and Elevate™ tool immediately. Have your Integrator track their time for two weeks and categorize every task into one of four quadrants: love doing/great at, like doing/good at, don't like doing/good at, and don't like doing/not good at.
The Integrator must systematically offload everything in the bottom two quadrants. If they claim no one is ready to take those tasks, run IDS® on the capability of the team. If the team genuinely lacks the GWC™ to take over those responsibilities, then the Integrator's primary Rock for the next quarter must be to hire or develop the necessary talent. Holding onto tasks because the team is not ready is a failure of leadership, not a justification for remaining a bottleneck.
Remind your Integrator that their highest value to the organization is managing the integration of major business functions, not executing daily operational tasks. If they are bogged down in the weeds, they cannot maintain the operational health of the company. Force them to define the seats below them clearly and empower those seat-holders to make decisions, even if they make mistakes. Elevating others is the only way to free up the Integrator to perform at their highest level.
