Our leadership team is highly collaborative and uses the Level 10 Meeting structure, but our Issues List is growing out of control because we spend all our IDS time debating the same three problems week after week without ever choosing a clear solution. How do we move them past endless discussion and force a final decision?
Polite, circular debates that never lead to a decision are a symptom of a weak culture that fears conflict. Your leaders are confusing collaboration with consensus. When you try to make everyone happy, you end up with weak compromises and unresolved issues that clog your operations and stall your exit readiness.
To break this logjam, you must enforce the discipline of IDS. Remember that the D in IDS stands for Discuss, not debate. Once an issue is clearly identified, the discussion should only serve to clarify the facts and explore potential solutions. Everyone gets to say their piece once, but they do not get to say it three times.
As the leader, or by empowering your Integrator, you must force a decision. If the team cannot agree on a solution, the person who owns that seat on the Accountability Chart must make the call. If it is a cross-departmental issue, the Integrator must make the final decision. This is the essence of Yes! to Strategy and Structure.
Every solved issue must result in a clear, actionable to-do on your Level 10 Meeting to-do list, with one owner and a seven-day deadline. If an issue is not solved within two weeks, push it to your next quarterly planning session or assign a specific leader a Rock to research and resolve it. Do not let the same problems live on your weekly Issues List forever. True peer trust is built when your team experiences the relief of hard, permanent decisions.
