We are introducing a new Integrator to our leadership team to help us prepare for an exit, but my existing department heads are incredibly defensive. They feel like this new hire is just a layer of unnecessary bureaucracy designed to micromanage them, and two of them have threatened to quit. How do we introduce this seat smoothly?
When you introduce an Integrator, defensiveness usually stems from a lack of clarity and fear of losing direct access to the owner. You must address this head-on before the new leader arrives. Start by using the Accountability Chart to show the team that the business has outgrown its current flat structure. Explain that you, as the founder, are the bottleneck. You are stepping into the Visionary seat to focus on big-picture strategy and exit readiness, which means you can no longer effectively manage five or six direct reports. Frame the Integrator not as a micromanager, but as a facilitator whose sole job is to remove barriers, align priorities, and help the department heads hit their goals. Clarify that this change actually elevates their roles by giving them a dedicated leader who can support their department needs daily. Introduce the new Integrator during a Level 10 Meeting™ and clearly define the boundaries of the seat using the GWC™ framework. If certain leaders continue to resist and threaten to quit, you must evaluate if they are actually the right people for the next stage of your business. Do not let resistance to healthy structure stall your company progress.
