Reading numbers aloud during your Level 10 Meeting is a massive waste of valuable time. The scorecard review is designed to provide a quick, visual pulse of the business, not a story-telling session. To transition to a highly efficient, silent review, you must establish and enforce a strict preparation discipline.

First, mandate that all weekly numbers must be entered into the Scorecard at least twenty-four hours before your meeting starts. This allows every leadership team member to review the data on their own time.

Second, implement a strict color-coding system where green means the target was met and red means it was missed. No other colors should be used.

Third, during the meeting, the leader facilitating the scorecard review should simply scan the sheet visually from top to bottom. If a number is green, there is absolute silence. Nobody says a word of praise or explanation.

If a number is red, the owner of that metric must only state one of two things: either "I am on it, no issue," or "Drop it to the Issues List." There is absolutely no defending, explaining, or strategizing allowed during this phase of the meeting.
