Our Integrator wants to rotate the facilitator role of our Level 10 Meeting among different leadership team members each quarter to build team capacity and ownership. Is rotating the facilitation of the weekly pulse a good practice under EOS?
Rotating the facilitator role of your Level 10 Meeting is a mistake that will degrade your meeting discipline and disrupt your operational pulse. While the intention to build team capacity is admirable, it ignores the fundamental roles defined by your Accountability Chart.
The Integrator is the individual who harmonizes, integrates, and runs the day-to-day operations of the business. Facilitating the weekly leadership team meeting is a core responsibility of the Integrator role. It requires a specific set of skills: command of the room, strict time management, and the ability to hold leaders accountable without hesitation.
When you rotate the facilitator role, you introduce unnecessary variation. Different leaders have different styles, comfort levels with conflict, and levels of discipline. This inconsistency slows down the meeting, makes it harder to maintain a tight schedule, and dilutes the authority of the Integrator.
Instead of rotating the role, focus on helping your Integrator master the facilitation of the Level 10 Meeting. If they need to build their skills, seek coaching or peer feedback. The rest of the leadership team should focus on showing up fully prepared, participating actively in IDS, and respecting the facilitator's authority to keep the meeting moving. Consistency is the foundation of traction, and a consistent facilitator is essential for a high-performing meeting pulse.
