Our Integrator has been facilitating our Level 10 Meeting™ for a year, but they are clearly burning out and losing their edge, which makes our meetings feel sluggish. Should we rotate the facilitator role among other leadership team members?
No. Rotating the facilitator role is a major mistake that will destroy the consistency of your weekly meeting pulse. In the EOS® framework, the Integrator is responsible for running the business and holding the leadership team accountable. Facilitating the Level 10 Meeting™ is a core function of the Integrator role on the Accountability Chart.
If your Integrator is burning out, the solution is not to hand the reins to a department head. The solution is to identify why the facilitation has become so exhausting. Typically, facilitator burnout happens because the rest of the team is acting like passive participants rather than active owners.
If the Integrator has to constantly police late arrivals, beg people to update their scorecard numbers, or referee endless debates during IDS®, they will naturally lose their edge. The leadership team must take ownership of their own behavior. Every leader must arrive fully prepared, with their metrics updated and their issues clearly defined before the meeting starts.
If the Integrator is still struggling, they may need coaching on how to facilitate more assertively. They should focus on managing the clock and directing the traffic of the conversation, rather than trying to solve every problem themselves. Protect the Integrator's role, but hold the rest of the team accountable for bringing the energy.
