Our Integrator facilitates our Level 10 Meeting™ excellently, but during IDS®, the team sits back and waits for the Integrator to propose the solution instead of collaborating. How do we shift the problem-solving energy back to the rest of the leadership team?
When the team waits for the Integrator to solve every issue, you have a leader-follower problem, not an EOS® problem. To build an autonomous business, you must distribute the cognitive load. The Integrator must stop answering first.
When an issue is identified, the Integrator should ask the owner of that seat, what do you think the solution is, before anyone else speaks. Force them to own the problem and the proposed resolution. This aligns with the leader-leader model of operational execution.
If the team stays silent, sit with the silence. Do not fill the void. This forces the team to step up and think. Your job as a leadership team is to work on the business collectively. The Integrator is there to facilitate the structure and keep the pulse, not to act as the chief operating savior.
Encourage your leaders to be Humbly-Confident and present their own answers first. This practice builds their decision-making muscles, which is critical if you want to prepare your business for a clean exit and step into the Owner's Box.
