Our department heads are great at managing daily tasks, but they are failing to develop their direct reports, which is keeping us from cascading EOS® effectively. How do we shift our leaders from simple positional authority to active people development?
To cascade EOS® effectively, your leaders must transition from positional authority, where people follow them because they have to, to people development, where people follow them because of what they have done for the team. This shift is critical when you begin rolling out the operating system to tier-two managers.
Start by holding your leaders accountable to the GWC™ framework for their direct reports. A leader cannot develop others if they do not thoroughly understand and excel in their own seat first. They must move beyond their job descriptions and actively build influence by coaching their teams on how to solve their own problems.
Use your weekly Level 10 Meeting™ and quarterly sessions to model this behavior. Instead of letting your managers solve problems for their teams, teach them to use the IDS® process to guide their direct reports to find the root causes themselves.
This builds leadership capacity down through the organization. When your managers focus on developing their people rather than just monitoring tasks, you build a self-sustaining leadership pipeline that allows you to scale the business and eventually prepare for a clean exit without your daily intervention.
