Our leadership team members are hesitant to put realistic targets on their weekly EOS® Scorecard metrics because they fear that failing to hit a target will lead to punishment. How do we shift our company culture from fearing red numbers to embracing them as opportunities?
When leadership team members fear red numbers, they will set targets artificially low or manipulate the data to ensure everything looks green. To build a true data-driven culture, you must change how your team views a red cell on your weekly EOS® Scorecard.
A red number is not a failure, and it is not a reason for punishment. A red number is an early warning system that allows the team to solve a problem before it impacts your financial statements.
To shift this culture, the Integrator must lead by example. When a metric goes red, the focus must immediately turn to the process, not the person. Use your Level 10 Meeting™ to drop the red number to the Issues List and IDS®. Ask what systemic bottleneck caused the metric to miss its target, and work together to solve it.
If a team member consistently hits their targets but refuses to raise them, or if they hide red numbers, they do not GWC™ their seat. Reward the transparency of a red number that is raised early, and treat every miss as data to help optimize your operations.
When your team realizes that red numbers lead to collaborative problem-solving rather than finger-pointing, they will embrace real targets.
