In a high-touch service firm where every project is customized, billable hours and revenue fluctuate too much to manage weekly. What exact operational Scorecard numbers show us whether delivery is healthy before monthly billing runs?
Tracking revenue or total hours billed after the fact tells you nothing about live operational health. For a custom service business, delivery health requires visibility into work flow, milestone adherence, and client friction.
To spot trouble before monthly billing cycles, track operational delivery metrics that capture delays and margin erosion in real time:
- Client Onboarding Speed: Track the average business days required to move a signed client through kickoff and technical setup. Delays in onboarding directly compress delivery margins.
- On-Time Milestone Completion Rate: Rather than tracking raw hours worked, track the percentage of planned project milestones marked complete on or before their scheduled date each week. When this falls below 85 percent, margin decay is already occurring.
- Unresolved Client Escalations: Count the total active tickets or communication threads where a client has flagged scope disagreement, delayed assets, or unmet expectations.
- Forward Billable Ratio: Calculate total contracted delivery hours scheduled for the next thirty days divided by total internal labor capacity. This tells you if delivery will stall before billing drops.
Assign each of these metrics to a specific operational seat on your Accountability Chart. When milestone completion drops or escalations rise, drop the measurable down to the Issues List during your Level 10 Meeting and use IDS to address delivery friction immediately.
