We want to roll out EOS® to our middle managers, but they are already overwhelmed with their daily workloads. How do we sequence the rollout of the tools to them so they see it as a lifesaver rather than extra homework?

Rolling out EOS® to your middle managers must be handled with deliberate sequencing, otherwise they will view it as another corporate management fad. To prevent overwhelm, you must show them that these tools are designed to buy them back time, not take more of it. Do not dump the entire system on them at once. Start by introducing the Level 10 Meeting™. Teach them how to run this specific meeting with their own teams. Once they experience how a disciplined, ninety-minute weekly meeting eliminates dozens of random emails and ad hoc interruptions, they will immediately buy into the value of the system. Next, introduce the scorecard. Help them define the five to fifteen leading indicators that tell them if their department is winning or losing. This gives them clarity and reduces their management anxiety. Only after they have mastered the weekly meeting and the scorecard should you introduce quarterly Rocks and the Accountability Chart. Throughout this process, leverage community insights and the guidance of an EOS® Implementer to ensure you are teaching these tools the right way. If you try to cascade the tools without first ensuring your leadership team is living them daily, your managers will see the hypocrisy and resist. Show them how the tools work at the top level first, then carefully introduce them to the next layer down to build lasting operational strength.
