Our senior consultants have decades of specialized engineering expertise, and we want to capture this IP into a custom internal AI model before they retire. How do we structure this on our Accountability Chart without triggering a mutiny over job security?
Capturing your senior consultants' proprietary knowledge is not a technology project: it is a trust and culture challenge. If your team thinks you are building their replacement, they will actively sabotage the initiative. You must address this anxiety directly by setting your ego aside and establishing a clear covenant of transparency.
Start by looking at your Accountability Chart. Do not hand this project to your IT department. Instead, create a temporary seat for a Knowledge Capture Specialist or assign this responsibility directly to your Subject Matter Experts as a quarterly Rock. Redefine their seats to show that their value is no longer in executing the manual analysis, but in training and validating the system. Use the three pillars of the Charter from the Owner's Box framework: Trust, Same Page, and Yes to Strategy. Explain that by institutionalizing their brainpower, you are elevating them to strategic advisors who oversee the AI, freeing them from grunt work.
Run this process with intensity and absolute candor. Make it clear that their positions are secure but their daily activities must evolve. Use the Culture Index to identify which of your senior consultants has the high patience and high details traits needed to systematically document their workflows. Put those specific people in charge of the training phase. When you frame this transition as a way to multiply their impact rather than eliminate their seats, you shift their mindset from fear to extreme ownership of the system's success.
