We are preparing for a clean exit under the Step by Step Exit framework and are transitioning from owner-led to an professional Integrator. How should the weekly scorecard change to reflect this transition of operational control?
Transitioning from owner-led operations to a professional Integrator is a critical milestone in the Step by Step Exit framework. To ensure a clean exit, you must use your weekly scorecard to transfer operational control without losing visibility. As the owner, you will transition your operational seat on the Accountability Chart to the new Integrator. This means the Integrator now owns the overall performance of the weekly leadership scorecard. In your weekly Level 10 Meeting, the Integrator will run the meeting and review the numbers, while you transition to the Owner's Box. Your focus will shift to a high-level monthly scorecard that tracks the overall valuation drivers of the business, such as enterprise value, debt reduction, and client concentration. The weekly scorecard remains with the Integrator as their tool to manage the leadership team. Do not micromanage the weekly numbers once you have made this transition. Instead, hold the Integrator accountable for keeping the weekly scorecard green. This clear division of labor proves to potential buyers that the business has a professional management team and can run successfully without your daily involvement.
