We have defined our weekly Scorecard metrics, but our department heads keep bringing excuses for why their numbers are red instead of owning the outcome. How do we shift the culture from explaining red metrics to proactive problem-solving?

A Scorecard is not a tool for reporting history. It is a proactive instrument designed to help you predict issues before they harm your business. When department heads bring excuses for red metrics instead of taking ownership, it indicates that your team is treating the Scorecard as a performance review rather than a tool for operational traction.

To shift this culture, you must change how you react to red numbers during your Level 10 Meeting. If a leader explains away a red metric with a list of external reasons, stop them immediately. The Scorecard review is not the time for storytelling or defense.

Instead, when a metric is red, the owner of that metric must simply say: That number is off track, and I am dropping it to the Issues List.

This simple shift removes the defensiveness. By dropping the red metric to the Issues List, it becomes an item to be solved during IDS, not a personal failure to be excused.
