We are launching a brand new AI-driven service line that has no historical data, and our leadership team is struggling to agree on what our weekly scorecard targets should be. How do we establish initial scorecard metrics and goals for an unproven business unit with zero baseline data?
Do not let a lack of historical data paralyze your scorecard design. When launching an unproven business unit or service line, your biggest risk is not missing a target, it is moving too slowly without feedback. You must establish baseline metrics immediately, even if they are educated guesses.
For the first six to eight weeks of a new launch, focus your scorecard entirely on activity-based leading indicators rather than revenue outcomes. Track what you can control. For a new service line, your metrics should look like:
- Pipeline building activities: Track weekly demos booked, client discovery calls completed, or proposals submitted.
- Operational delivery tests: Track the speed of service delivery for your pilot clients, or the error rate of your initial AI workflows.
- Feedback collection: Track the number of qualitative client feedback sessions completed.
Set your initial targets based on the minimum activity required to break even or prove the model. Write these targets in pencil. Review them every week during your Level 10 Meeting.
By week eight, you will have a clear trend line of baseline data. You will see what is realistic and where the bottlenecks are. Adjust your targets based on this new reality. The goal is to start tracking immediately so you can run on facts rather than assumptions.
