We are substituting five administrative seats with automated AI pipelines, but our API usage bills and software consulting fees are now surpassing the cost of the original salaries. How do we track the true ROI of our AI systems on our weekly Scorecard to ensure we are actually building enterprise value?
Replacing salaries with AI systems only works if you keep a close eye on your total cost of technology. Many owners fall into the trap of firing a junior employee only to realize they are spending twice as much on specialized software subscriptions, external API calls, and high-priced database consultants.
To prevent this margin erosion, you must track the true ROI of your AI systems directly on your weekly Scorecard. Do not just look at your payroll line. Create a specific metric that tracks total technology expense per transaction, or technology spend as a percentage of revenue.
Your Integrator must monitor this metric closely. If your API costs are rising faster than your revenue growth, you have an efficiency problem. Use the IDS® process in your weekly Level 10 Meeting™ to identify which systems are bloated or inefficiently configured. A well-designed AI pipeline should lower your overall cost to serve, not just shift your expenses from payroll to software vendors. If a pipeline cannot prove its financial ROI within two quarters, you must re-evaluate its place in your strategic plan.
