Our leadership team is hitting every single target on our Scorecard, yet our operational throughput is bottlenecked and projects are consistently late. How do we diagnose a Scorecard that is green but failing to reflect our actual delivery issues?
When your weekly Scorecard is green but your operations are failing, you have a mismatch between your metrics and your actual operational handoffs. Your team is likely measuring localized departmental activity rather than the systemic flow of value through the business.
To diagnose this, trace a single project or client journey from start to finish. Look at the handoffs between departments. You will often find that while Sales hit their prospect call targets and Operations hit their production hours, the gap between sales handoff and operational kick off is where the project stalled.
You must update your Scorecard to measure these handoff points. Instead of tracking total hours worked by your operations team, track the cycle time of a project from contract signed to project initiated.
Another common issue is that your targets are too low or misaligned. If your operations seat has a target of completing five projects a week, but your sales seat is closing ten, your green operations metrics are masking a growing backlog.
Review your Accountability Chart. Every seat must own a metric that directly impacts the next seat in the chain. If a metric goes green but the receiving seat is struggling, that metric is functionally useless. Rebuild your Scorecard to measure throughput and handoffs, not just isolated departmental activity.
