Our long-tenured Sales Director is a great core values fit, but he refuses to use our CRM and relies entirely on personal relationships. He does not have the capacity to manage a structured sales process or provide accurate pipeline forecasts. How do we make this GWC call when he is a key part of our culture?

This is one of the hardest decisions an owner has to make, but preparing your business for a clean exit requires objective, unsentimental leadership. Your Sales Director is a right person, meaning he shares your core values, but he is in the wrong seat. A scalable, exit-ready business cannot depend on one person's rolodex or tribal knowledge. It requires a structured, repeatable sales process that produces predictable results.

To make this call, you must separate core values from job capability. Use the GWC™ tool specifically for the roles defined under the Sales Director seat on your Accountability Chart. One of those key roles must be managing the sales process and systems. If he cannot or will not use the CRM to provide accurate forecasting, he does not have the capacity for the seat as it is structured today.

You must have a frank, honest conversation. Explain that while you love his core values alignment, the seat has outgrown his current skill set. Give him thirty days to meet the expectations of the seat, with clear, measurable milestones. If he cannot adapt, you must move him out of the Sales Director seat. If there is a highly consultative, individual producer sales seat where he can leverage his relationship building skills without the management burden, move him there. If no such seat exists, or if he refuses to step down, you must transition him out of the company. Keeping him in a seat he does not GWC™ will hold back your growth and degrade your business value to prospective buyers.
