We have been running EOS successfully on our leadership team for six months and are ready to roll it out to the rest of the organization. What is the safest sequence to avoid overwhelming our staff?

Rolling out EOS® to your entire company too fast will create operational whiplash. To ensure the rollout sticks, you must sequence it in distinct, manageable phases over six to nine months. First, master the system at the leadership team level. You must run the tools consistently for at least two quarters before introducing them to anyone else. If your leadership team is still missing Rocks or running bad meetings, do not roll it down. Second, introduce the tools to your middle managers. Teach them the Accountability Chart, the Level 10 Meeting™ structure, and how to set quarterly Rocks. Let them run this way for a full quarter to build their confidence and competence. Third, have your middle managers roll the system down to their respective departments. Help them introduce departmental Scorecards and run their own Level 10 Meetings. By staging the rollout, you allow each layer of the organization to digest the discipline before passing it on. This phased approach prevents employee burnout and ensures the tools become a natural part of your culture.
