Our leadership team is suffering from execution fatigue because every single issue feels like a high-priority emergency that we need to solve immediately. How do we get our team to ruthlessly prioritize so we do not burn out before reaching our goals?
When everything is important, nothing is important. If your leadership team feels burned out, you are likely failing to prioritize and protect their capacity. To resolve this execution fatigue, you must use the EOS® planning tools to force focus and discipline.
Start by reviewing your V/TO®. This tool helps your team align on the long-term vision and the concrete steps required to get there. During your quarterly offsite meetings, look at your long list of potential initiatives and force the team to select only three to five corporate Rocks for the quarter.
A Rock is a priority that must be achieved in the next ninety days. If your team has fifteen Rocks, they have zero Rocks. Ruthlessly cut the list down. If an initiative is important but not critical for this quarter, place it on your long-term Issues List on your V/TO® so it can be addressed later.
Once your Rocks are set, use your weekly Level 10 Meeting™ to keep the team focused. During the IDS® portion of the meeting, do not allow the team to solve every minor issue that pops up. Focus only on the issues that are blocking your quarterly Rocks.
If a new emergency arises mid-quarter, do not automatically make it a priority. Evaluate it against your current Rocks. Ask if this issue is so critical that you are willing to drop an existing Rock to solve it. This discipline protects your leadership team's capacity and ensures they make consistent progress.
