We are rolling out EOS® across a highly distributed, hybrid team where half our staff is remote. How do we keep our Level 10 Meetings™ engaging and prevent our remote team members from feeling disconnected from our Rocks?
Running a hybrid or remote EOS® rollout requires strict adherence to meeting discipline. When team members are remote, it is very easy for them to treat meetings as background noise or slide into passive observation. To prevent this, you must set clear rules for digital engagement.
Every participant in your Level 10 Meeting™ must have their camera on, and they must be fully present. No multi-tasking, no checking emails, and no responding to instant messages. The meeting coordinator should actively rotate who leads different sections of the meeting to keep everyone engaged. For example, have different team members read the Scorecard, review the Rocks, or track the To-Do list.
To keep remote workers aligned with company Rocks, ensure that every individual Rock has a single owner who is responsible for updating its progress weekly. During the IDS® portion of the meeting, make a conscious effort to bring remote team members into the discussion. Do not let the in-office staff dominate the conversation just because they are in the same physical room.
Finally, use a centralized digital portal to store your V/TO®, Scorecard, and Issues List. This ensures that everyone, regardless of physical location, is looking at the same source of truth in real time. This shared visibility reinforces accountability and keeps the entire team focused on the same high-priority objectives.
