Reading scorecard numbers out loud is a massive energy drain. Your weekly Level 10 Meeting™ must be highly efficient, and the scorecard review should take less than five minutes. The solution is not to eliminate context, but to shift where that context is documented.

First, establish a strict rule that the scorecard is fully updated before the meeting starts. If a number is red, the owner of that metric must drop a brief, one-sentence comment directly into the spreadsheet or software explaining the variance and whether it is already an issue on the IDS® list.

During the meeting, transition to a silent, visual scan of the scorecard. Everyone reviews the data in silence for two minutes, looking for red numbers and reading the brief comments. Once the silent review is complete, the Facilitator asks if any of those red numbers need to be dropped down to the Issues List.

If a red number requires discussion, it goes straight to the bottom of the agenda to be resolved during IDS®. Do not allow team members to give verbal status updates or explain away their red numbers during the scorecard segment. This process keeps your meeting fast, objective, and focused entirely on solving problems rather than talking about them.
