Our Integrator has facilitated our Level 10 Meeting for two years and is experiencing meeting fatigue, leading to a slow pace. Is it acceptable to rotate the facilitator role among the other members of our leadership team to keep the energy high?
When your Integrator experiences meeting fatigue, the energy of the entire Level 10 Meeting™ suffers. However, rotating the facilitator role among different members of the leadership team is generally a bad idea. In the EOS® framework, the Integrator is the logical driver of the weekly pulse because they are accountable for the day-to-day operations and execution of the company. Regularly passing the facilitator baton around creates structural confusion and dilutes accountability.
Instead of rotating the role permanently, look at why the Integrator is fatigued. Usually, it is because they are doing too much heavy lifting during the meeting, such as typing to-dos, updating the Scorecard, and managing the clock, all while trying to facilitate the debate.
To resolve this fatigue, delegate the administrative tasks. Assign another team member to be the scribe who updates the document and logs to-dos. This allows the Integrator to focus solely on managing the flow and keeping the team on track.
If the Integrator needs a temporary break to recharge or build team capability, you can assign a secondary facilitator for a limited period, such as two to three weeks. However, this should be a deliberate, short-term exercise, not a permanent rotation. The leadership team must always look to the Integrator to maintain the operational rhythm and hold the team accountable to their weekly commitments.
