Our Integrator currently runs our weekly Level 10 Meetings but is getting so bogged down in managing the timer and directing the agenda that they cannot fully participate in our IDS debates. How do we solve this without breaking our meeting rhythm?
When your Integrator is too focused on the mechanics of facilitation, they cannot bring their full strategic brain to the table during IDS. The Integrator is a critical voice on your leadership team, and their active participation in solving major operational issues is far more valuable than their ability to watch a clock.
To solve this, rotate the facilitator role among other leadership team members. There is no rule in the EOS framework stating that the Integrator must run the weekly Level 10 Meeting. In fact, training other department heads to facilitate builds their leadership skills and deepens team trust.
Assign a different team member to facilitate the meeting each quarter. Provide them with a clear, time-boxed agenda and teach them how to keep the team focused on the numbers during the Scorecard and Rock reviews.
By sharing the facilitation responsibility, you free up your Integrator to participate fully as a peer during IDS. It also ensures that your weekly meeting pulse remains robust and disciplined, even if your Integrator is traveling or out of the office.
