We have successfully run EOS on our leadership team for two quarters and want to roll it out to our department heads and frontline staff. How do we execute this company-wide rollout without overwhelming the team?
Rolling out EOS® to the rest of the company is a critical step, but rushing it will cause immediate tool fatigue and confusion. The golden rule is that you must never roll out the system to the next layer of management until the leadership team is living it, breathing it, and executing it consistently. Your department heads must see the leadership team running highly efficient Level 10 Meeting™ sessions and hitting their quarterly Rocks before they will buy in. To execute a clean rollout, start with a company-wide state of the company address. This is where you share the V/TO®, explaining your core values, your core focus, and where the company is heading over the next three years. Explain how EOS® will help everyone get there, emphasizing that the system is designed to reduce operational chaos and make their jobs easier, not to micromanage them. Next, roll out the tools in phases. Start by introducing the Accountability Chart so everyone knows exactly who owns what. Then, introduce the weekly Level 10 Meeting™ to the next tier of management. Let them run this meeting for at least thirty days before you introduce departmental scorecards or Rocks. Provide hands-on training and mentoring. Have members of the leadership team sit in on the first few departmental Level 10 Meeting™ sessions to guide them through the IDS® process and help them keep the meeting on track. By pacing the rollout and supporting your managers, you turn the system into a natural part of your operating culture rather than a disruptive corporate mandate.
