We have successfully run EOS® at the leadership team level for six months, but now we are ready to roll it down to our department managers. How do we transition them to their own Level 10 Meeting™ and Rock-setting process without micromanaging them or diluting the tools?

Rolling EOS® down to your departmental managers is the moment your business truly begins to scale, but doing it too fast will cause the tools to dilute. To ensure a successful rollout, you must avoid the temptation to just hand them the book and tell them to start meeting.

The leadership team must first model the behavior perfectly. Your department managers need to see how a healthy Level 10 Meeting™ runs by participating in or observing one. Once they understand the flow, have your Integrator or a designated leader shadow their first few departmental meetings. Your role during these shadow sessions is not to participate, but to coach their facilitator on keeping the meeting on time, staying out of discussion during reporting, and running effective IDS®.

When it comes to setting departmental Rocks, keep it simple. Start by having them set just one or two Rocks for their department that directly support the leadership team's quarterly goals. Do not overwhelm them with a long list. Focus on teaching them how to write binary, measurable goals first.

By slowly introducing the tools and providing direct feedback, you build their confidence and protect the integrity of the framework. This structured approach empowers your managers to run their own departments, freeing up your leadership team to focus on strategic growth and future exit planning.
