We have been running EOS at the leadership level for six months and want to roll it out to the rest of the staff, but we are terrified of causing mass confusion. What is the best sequence?

Rolling out EOS® to the rest of your company requires careful pacing and clear communication. If you push the tools down too quickly, you will overwhelm your staff and face heavy resistance. The best sequence is to start by introducing the Accountability Chart and the V/TO®. Gather the entire company for an all-hands meeting and walk them through your vision, core values, and where the company is heading. Show them the Accountability Chart so everyone understands who is responsible for what.

Next, roll out the Level 10 Meeting™ structure to the next layer of management. Let them master the format for a few months before they roll it down to their direct reports. This allows your middle managers to become champions of the process. Introduce departmental Rocks only after the weekly meetings are running smoothly.

Throughout this rollout, remember to respect your employees' capacity. Do not load them up with extra administration without giving them some 'white space' to adjust to the new habits. If they feel like they are just getting more work, they will reject the system. By pacing the rollout over two to three quarters, you allow the tools to become a natural part of your company culture rather than a disruptive corporate mandate.
