We have successfully run EOS® at the leadership team level for six months, and now we want to roll it down to our department managers. How do we roll out the tools to our middle managers and front-line staff without diluting our company focus or creating meeting fatigue?

Rolling EOS® down to your departments is how you transition from leadership alignment to true organizational traction. However, if you rush this process, you risk creating confusion and resistance.

The key is to roll the tools out in a structured, phased manner, rather than launching everything at once. Start by introducing the Level 10 Meeting™ to your department managers. Have them join your Integrator or an experienced leader to observe how a meeting is run, then help them launch their own departmental weekly meetings.

Once they have mastered the meeting cadence, introduce the departmental Scorecard. Keep these scorecards simple, with only three to five key activity-based metrics that the front-line team directly controls. Only after they are comfortable with the weekly meetings and scorecard numbers should you introduce departmental Rocks.

To avoid diluting your focus, ensure every departmental Rock directly supports one of the leadership team's quarterly Rocks or a strategic goal from the V/TO®. This keeps everyone pulling in the same direction.

Never let departments modify the meeting agenda or the tools. Consistency across the organization is what allows managers to move between departments smoothly and ensures that everyone speaks the same operational language. By keeping the rollout pure and deliberate, you build a cohesive culture of accountability.
