We have been running EOS at the leadership level for six months with great success, but now we need to roll it down to our department managers. How do we transition them without causing confusion or pushback?

Rolling out EOS® to lower levels requires a deliberate, phased approach. Do not dump the entire system on your department managers at once. Start by introducing them to the Accountability Chart and their specific department seats. Once they understand their roles and responsibilities, introduce the weekly Level 10 Meeting™ structure.

Have them shadow a leadership team meeting so they can see the tempo and discipline in action. Next, assist them in creating their first departmental Scorecard with simple, actionable metrics. Only after they have mastered the weekly meeting and Scorecard should you introduce departmental Rocks.

The leadership team must act as active mentors during this transition. If your department managers feel that the tools are being forced on them as a form of micromanagement, they will resist. Frame the tools as a way to give them more autonomy, clearer boundaries, and a voice in solving departmental issues. By pacing the rollout and focusing on training, you ensure that the tools actually stick rather than becoming a bureaucratic chore.
