We have defined our leadership team Accountability Chart™ but we are terrified of rolling it out to the next layer of management because we know some people will realize they are in the wrong seats. How do we manage this transition smoothly without causing a mass exodus or destroying morale?

Delaying the rollout of your Accountability Chart™ because you fear people are in the wrong seats is a form of operational cowardice. The mismatch already exists, and your team already feels the friction. You are simply choosing to tolerate underperformance at the expense of your growth.

To manage this rollout smoothly, start by framing the Accountability Chart™ as a tool for clarity, not a weapon for termination. When you introduce it to your managers, explain that the goal is to ensure every individual has absolute clarity on what is expected of them and the space to do their best work.

Next, have open, honest conversations using the GWC™ framework. Sit down with each manager individually and walk through their proposed seat. Ask them directly if they get it, want it, and have the capacity to do it. Often, a leader who is struggling in their current seat is actually relieved to have an honest conversation about their fit. They know they are drowning.

If a loyal, value-aligned team member does not GWC™ their current seat, look for another open seat on the chart where they can excel. If no such seat exists, you must make the hard decision to transition them out of the business. Morale is not destroyed by making hard, fair decisions. Morale is destroyed when high performers have to constantly pick up the slack for people in the wrong seats.
