A long-time department head has hit their ceiling and fails GWC for our growing Operations Director seat, but they live our core values. How do we reassign them internally without triggering resentment?
This is a classic Right Person, Wrong Seat dilemma. Your employee is culturally aligned and dedicated, but the business has outpaced their capacity to lead the department. Keeping them in the wrong seat damages the team, burns out the individual, and signals to everyone else that performance is optional.
Start by separating their historical loyalty from their current seat accountability. Schedule an honest, compassionate conversation outside of normal operational meetings. Use the Accountability Chart and the five roles of the Operations Director seat. Review the GWC framework objectively. In most cases, the individual already feels the strain and knows deep down that they do not get it, want it, or have the capacity to manage the scale.
Before that conversation, identify whether a true, value-creating individual contributor seat exists on your chart. Do they have deep technical expertise? Could they lead specialized client implementations, continuous process improvement, or training? If a legitimate seat exists where they pass the People Analyzer and score three pluses on GWC, offer it to them directly.
Frame the change around their genuine strengths. Do not invent a fake title or an unbudgeted advisory box to spare their feelings. If you create make-work seats, you corrupt your Accountability Chart. If there is no real seat that matches their abilities, you must make the hard call and exit them respectfully.
