We are in our second quarter of EOS® and have identified a beloved, long-term leader who perfectly matches our Core Values but simply cannot scale to meet the demands of their seat on the Accountability Chart. How do we handle this without damaging company morale?

This is the classic Right Person, Wrong Seat dilemma, and how you handle it will set the tone for your entire EOS® culture. When a long-term leader cannot scale with their seat, you cannot leave them there just to avoid a difficult conversation; doing so will bottleneck your growth and breed resentment among their direct reports. However, because they share your Core Values, you must treat them with deep respect and transparency. Start by using the People Analyzer™ to have a frank, objective conversation about where they are struggling to GWC their seat. Be specific about which areas of Get It, Want It, or Capacity are missing. If they have the desire and the core values, look for another seat on the Accountability Chart where their skills actually match the roles. This might mean moving them out of a management seat and into an individual contributor seat where they can thrive. If no such seat exists, or if they refuse to accept a different role, you must transition them out of the organization. Do not drag this process out. Your team is watching to see if you will hold everyone to the same standard of accountability.
