What is the practical way to handle a legacy employee who perfectly matches our Core Values but simply cannot keep up with their role as the company grows?

This is the classic right person, wrong seat dilemma, and it is one of the hardest issues an owner faces. They pass the Core Values test with flying colors, but they do not GWC (Get, Want, or have the Capacity) their seat anymore because the seat has outgrown them. You have two options. You can find or create a different seat in the Accountability Chart where they do GWC, provided that seat actually adds value to the business and is not just make-work. If no such seat exists, you must let them go. Keeping someone in a seat they cannot handle hurts the team, breeds resentment, and caps your growth. Transition them out with dignity, respect, and generous support, but do not sacrifice the business out of sentimentality. Your duty is to the health of the entire organization.
