We are automating our basic customer service functions, which eliminates our customer service rep seats, and we want to transition these loyal employees into proactive Account Management seats. However, they are resisting the sales aspect of the new role. How do we handle this GWC™ misalignment without firing people who are cultural champions?

This is a common and sensitive challenge when scaling with automation. Your customer service reps have great core values and are highly loyal, but the new Account Management seat requires a proactive sales mindset that they simply do not GWC™.

You cannot force a person into a seat they do not want or cannot do just to avoid a tough conversation. That is a disservice to both the employee and the business.

Start by having an open and honest conversation. Walk them through the new Accountability Chart and explain the roles of the Account Management seat. Ask them directly if they want this new responsibility. If they admit they do not want the sales pressure, they have failed the Want It portion of the GWC™ evaluation.

If they do not GWC™ the new seat, look to see if there are other open seats in the organization where their core values and skills align. If no such seat exists, you must help them transition out of the company with dignity and respect.

Keeping a loyal culture champion in a seat where they are guaranteed to fail will only lead to resentment, low performance, and eventual burnout. Managing this exit cleanly preserves your company culture and keeps your operations aligned.
